Introduction: Learning from DNA Shifts at Atari and EDG
When I was at Atari back in the mid-2000s, the company faced a massive change. We moved from shrink-wrapped physical games to an online MMO environment. That shift was not only technical but cultural much like today’s transformation driven by AI recruitment and AI in recruitment, which are reshaping how organizations identify and develop talent. Pricing models changed. Customer expectations changed. The business model shifted from one-time sales to recurring engagement and live updates. It changed how we hired, what skills we needed, and what roles mattered. Overnight, artists, QA testers, and physical middleware experts became less central. Engineers who understood networking, live user data, continuous updates, and content pipelines became essential.
Later, in my time with EDG, the transition from a publisher-directed business to an ad-exchange network again demanded a change in DNA. Instead of one publisher deciding on content or distribution, the network had multiple publishers, advertisers, bids, and revenue signals. The organization had to shift hiring priorities: data analysts, latency engineers, ad ops, systems for real-time bidding, revenue attribution, and partner integrations. The important roles changed dramatically.
Although generative AI was not available in 2006 or 2009 in the ways we see today, I often think about how AI tools could have supported those transformations. If AI agents or intelligent systems had been available, Atari’s MMO shift could have used demand forecasting agents driven by player behavior data, detecting patterns of churn, content usage, and dynamically recommending new in-game events. At EDG, the ad-exchange shift could have been aided by agents that optimize ad bidding strategies in real-time, model fraud detection, match advertisers to publishers efficiently, improve margins, and reduce latency. These tools would have changed hiring: instead of many manual operations roles, we might have hired learning engineers, prompt architect roles, data stewards, and system orchestrators earlier.
These DNA shifts taught me that architecture, hiring, and learning orientation are deeply linked. Use of AI changes not just what you build but who you bring aboard. Founders and hiring managers who assume agents will be part of default teams design differently: intelligence, adaptability, and learning orientation become foundational. In this essay I want to explore how to build hiring models for an AI world: a model that learns, a design that adapts, and roles that shape both human and synthetic intelligence working together.
Tool: How AI Tools Could Have Helped in Atari’s and EDG’s DNA Transitions
Imagine if, during Atari’s transition from shrink-wrapped product to MMO, we had agent-based tools for forecasting player engagement, live event scheduling, and content recommendation. A “Learning Engineer Agent” could monitor player behavior in real time, suggest which features are most engaging, detect drop-off in content use, and feed insights back into design. A “Prompt Architect Agent” might help designers shape content update narratives, crafting prompts or content hooks to nudge user engagement. Data Stewards could monitor for anomalies in retention data. Agent Supervisors could oversee these tools, escalating when behavior diverged.
This would have altered hiring: Atari might have needed fewer specialists in shipment logistics or disc packaging, more in online operations, live content management, systems that monitor usage signals. Roles like Learning Engineer, Data Steward, and Agent Supervisor would be early hires, not later. The organization’s architecture would include pipelines for player data, automated feedback loops, and continual learning.
At EDG, when moving to ad-exchange, tools could include real-time bid prediction agents. They could simulate revenue trade-offs, latency cost, and partner reliability. AI tools could detect click fraud, optimize yield per publisher, balance advertiser demands, and fill rates. Prompt Architect tools might help craft ad copy or bidding rules. Agents could surface which advertisers are underperforming, which publishers drive latency issues, and which market segments are most valuable.
These AI tools would also change the pricing of risk. With agents in place, organizations can roll out features with confidence because they can simulate potential downsides: revenue loss, latency penalties, and fraud risk. Learning orientation becomes built into the engineering process. In hiring, the company values candidates who know model drift, prompt tuning, and feedback loops.
So the “tool” section is a thought experiment but also a guide. Whenever you face a DNA shift—product model change, revenue model change, architecture change—ask: what AI tools would have helped? Then hire roles that support building and operating those tools. That builds resilience, capacity, and adaptability.
In the arc of modern enterprise, transformative shifts often arrive through changes in assumptions about people rather than flashy new tools. A spreadsheet gave rise to the financial analyst role, cloud platforms spawned site reliability engineering, and customer databases led to the creation of operations teams. Now, as generative AI and agent-based workflows become intertwined with everyday work, company designers must rethink not just who they hire but how talent and intelligent systems are orchestrated together. The AI economy demands organizational structures that assume agents are part of the default team a shift with implications far beyond efficiency metrics.
Having built talent and data architectures in SaaS, logistics, medical devices, and cloud identity contexts, I’ve seen that boundaries shift when architecture changes. AI agents are more than technology enhancements; they are collaborators. Founders must now define what ‘innovative’ means, not just in terms of human hiring, but also in how intelligence permeates team interactions, decision-making, and workflows.
Rethinking Talent: From FTE to FLE
Long gone is the era when full-time equivalents (FTEs) were used to measure capacity. By contrast, the AI-native firm should measure its talent in terms of Full Learning Equivalents (FLEs), the ability of the organization to cultivate systems that learn, adapt, and improve. When agents replace routine tasks, headcount loses meaning; what matters is how much humans contribute to the model’s intelligence. The human data steward who trims hallucinations or the prompt engineer who sharpens forecasting logic isn’t just filling a seat; they are directing the learning engine.
Hiring must therefore shift from capacity-building to learning-building. Looking for profiles that elevate the system, can they raise forecast accuracy? Reduce contract review time? Or improve quality metrics? These individuals are not just analysts; they are intelligence multipliers. Measuring structure in FLEs encourages founders to ask not “how many people do we have?” but “how much smarter do our models get when people work?”
Org Charts in the Age of Agents: From Silos to Learning Nodes
Traditional org charts emphasize hierarchy and siloed workflows. Sales follow marketing. Finance follows operations. The agent economy requires blending these silos into intelligence nodes, centers of coordination that orchestrate humans and machines alike. These nodes can live within teams: a prompt architect embedded in sales, an agent supervisor in finance, or a learning engineer in product.
Imagine a GTM org structured around intelligence. Sales analysts handle model prompts and agent tuning alongside pipeline calls. Marketing orchestrates campaign agents that generate and test hypotheses. Ops teams monitor agent autonomy and performance. Org charts become maps of intelligence coordination, not headcount pyramids.
This approach turns isolated roles into collaborative hubs. Intelligence floods the operating fabric. Brands once designed headcounts to build networks of agents, supervisors, engineers, and librarians, co-learning systems that deliver insight continuously.
Agent-Oriented Roles: Hiring for the Future of Intelligence
In the AI economy, new roles are becoming increasingly essential. These roles are not optional they define the intelligence fabric of the company:
Learning Engineer
Bridges data model training and operations pipelines. Defines retraining frequency, feedback loops, and pipeline injections. Tracks model drift, handles latency, and ensures agent retrievability.
Prompt Architect
Designs query templates. Calibrates agent tone specificity and failure logic. Engineers prompt logic to prevent hallucination or offensive output. Requires psychological and linguistic insight.
Agent Supervisor
Monitors confidence thresholds. Reviews agent output, escalates issues, corrects behavior, and files override rationale. Acts as a human governance and corrective agent learning partner.
Ethical AI Advocate
Focuses on fairness, privacy bias testing, and data compliance. Evaluates agent output for compliance with policies and standards: designs red teams for adversarial testing.
Metrics Librarian
Manages definitions. Ensures metrics are synchronized across humans and agents. Aligns the system of truth structures for ARR churn margin, etc. Essential for consistency and confidence.
Collectively, these roles ensure that humans guide the learning systems. Each becomes a pillar in the AI-augmented organization.
Redefining Performance: Seeing Talent Through a Learning Lens
Output metrics like reports delivered or the number of sales calls are no longer telling. Performance evaluation in an AI-native world must focus on how human roles amplify intelligence. Did forecast error decline? Is the agent error rate shrinking? Are prompts converging? People who scaffold intelligent agents, supervisors, engineers, and prompt architects must be rewarded for reducing intervention frequency, improving model accuracy, and expanding the range of autonomous decisions.
This demands a framework of learning metrics. Each intelligence specialist should own an improvement bucket, forecasts, contract review, risk detection, or campaign generation. Progress is measured in reduction of error or intervention rate per unit of time rather than blunt output volumetrics. Compensation and career growth must reward intelligence, yield not activity.

To illustrate the shift, consider a finance org powered by intelligence:

Recruiting for AI-native orgs demands intention. Generic data scientist or operations lead titles won’t surface talent for agent economies. Founders must evaluate candidates in two dimensions: Learning orientation: They must show curiosity about model behavior, feedback, responsiveness, and prompt structure.
Orchestration skill: Can they collaborate across engineering operations, product, and legal? Agents funk when wrapped poorly.
Interviews should include real tasks, designing prompts, debugging hallucinations, and simulating error detection in a model. Candidates who can improve model performance per unit of input bring capability beyond fill-in-the-blank skills.
Founders must signal the proper appeals. Intelligence roles rarely chase logos—they chase co-creation. This demands clear messaging to join to build living systems, not static components.
Training the Organization: Scaling Learnability
Rewriting your org requires training it, not just building it. Traditional onboarding focused on systems access and culture. AI-native orgs demand a new curriculum:
Prompt literacy. Every employee needs the basics of how prompts work, how models think, and when hallucinations occur.
Human-agent handoffs, Teams must rehearse the moment of intervention. “The agent flagged something. Who fixes it?”
Security and ethics: Understand prompt injection data leakage and the boundaries of sensitive context. Agents have perimeter vulnerabilities, too.
Agent calibration, Monthly sprint reviews of outliers and model performance, Inspect hallucinations, and refine prompts.
These elements must be woven into onboarding from day one. Build them into quarterly training. If missing effectiveness at scale collapses.
Cultural Implications: Collaborating with Autonomous Learners
Culture shifts when agents collaborate alongside humans. Who gets credit for a great forecast, the human who narrates or the agent that optimized? Who takes the blame for a misforecast? Founders must set norms early:

Celebrate mistakes. When agents make errors, analyze and iterate. Keep failure logs as internal knowledge assets.

As organizations learn to talk about who trained which agent and how we corrected which bias, they shift to an intelligence-first culture.
Founders Adapt Now or Trail Behind
Founders in early-stage companies have an opportunity. Artificial intelligence is not just another feature. It is the foundation on which a modern scale can be built, but it requires emergent design. This moment is fleeting. Design your org chart for intelligence now, and you build scale that remains hard to climb later. Wait, simply adding AI tools will not create chaos, but rather clarity.
To begin, map workflows, agents can forecast, recommend triage, simulate, define intelligence insertion points, build roles, hire intentionally, train the organization, and Ground compensation in learning yield.
An org chart that fuses talent and cognition is not just a diagram. It becomes a blueprint for scale, insight, and resilience. It sends a signal to investors and employees that you do not just use AI, you believe in its potential to shape decisions nonstop.
Headcount will always matter. But in the AI economy, intelligence is the actual capacity. Your ability to teach systems is your competitive lever. The question is not how many you hire, but how much your organization can learn and adapt.

Every technological shift in business has demanded new roles: DevOps, Analytics, and Product Management. They all reshaped org maps. AI demands more; it requires an ecosystem where humans and systems co-evolve. Founders must lead by embedding intelligence as a first-class citizen, not an afterthought.
