When I think back on my career, I often remember the projects that tested my judgment the most, especially in professional services and later in ed-tech. These were environments where growth was fast, resources were stretched, and expectations were high. In professional services, I vividly recall a dilemma that centered on how we handled consultant timesheets. We had a manual process where entries were often delayed or riddled with errors. Project managers complained about late approvals, clients complained about mismatched invoices, and finance scrambled at month-end to make the numbers tie. I remember sitting with the team one evening when tempers flared over why certain invoices had to be redone three times before they were sent out. At that time, my instinct was to put in more checks at the back end and hire a few extra staff to catch errors before invoices went out. It worked in the short term. Clients were happier, invoices were cleaner, and collections stabilized. But in retrospect, I realize that I treated a structural problem as if it were a clerical one. What I should have done was push for a workflow system that automated timesheet entry and approval and integrated it directly with pre-billing. Implementing such a system would have been an early example of AI in finance and finance automation, but it also would have required careful consideration of the ethical implications of AI in finance. We eventually got there years later, but the lost hours and frustration in the interim taught me that patchwork solutions are rarely the most effective ones. 

In the ed-tech company, the dilemma was different but no less challenging. We were scaling fast, and our leadership team wanted detailed dashboards for everything from course enrollment to faculty utilization to student retention. I agreed at the time because I believed more information meant better decision-making. What followed, however, was a flood of metrics that quickly outpaced our ability to act on them. Every department had its own dashboard, executives wanted weekly updates, and our IT team was buried in requests. I remember a specific moment when a colleague asked for a “course popularity” report sliced by student demographics, geographic location, device used, and time of day. It took weeks to build, and when I checked later, the report had only been opened once. The team had quietly moved on to other priorities. That was a sobering realization: more data does not equal more insight. Looking back, I would have insisted on a “dashboard charter” akin to a discipline where we defined why each dashboard was needed, who would use it, and what decision it would enable. Without that clarity, we spent precious time and resources building vanity dashboards that gave the illusion of control but little substance. 

There were also moments where I underestimated the cultural side of implementation. In the professional services company, we introduced a new expense reporting tool. It was meant to streamline approvals and reduce fraud, but staff resisted it from day one. They felt it was cumbersome and intrusive. My response was to issue a memo reminding everyone of compliance obligations. That hardened the resistance rather than easing it. In hindsight, I see that I should have spent more time listening to the pain points of those using the system. A few small adjustments, coupled with some training and acknowledgment of their concerns, might have turned resistance into adoption. Instead, the system remained underused for months, and it required another wave of effort to get it embedded properly. The pitfall here was not technological but human: forgetting that adoption requires buy-in, not just mandate. 

Another memory that stays with me comes from a budgeting cycle in the ed-tech firm. We had invested heavily in digital marketing campaigns, and the board wanted to see a detailed attribution model for how each dollar spent was translating into student enrollments. The FP&A team struggled to provide a clean analysis because our data sources were inconsistent, and some variables simply could not be isolated with precision. My error at that point was over-promising. I told the board we could provide exact ROI by campaign, knowing deep down that the data was too noisy. When the analysis finally came back, it was full of caveats and disclaimers. It technically answered the question but failed to inspire confidence. Looking back, I realize I should have framed the issue differently from the start which ideally would be by highlighting the limits of what the data could support and proposing a phased approach to improve our attribution models. That would have preserved credibility and set realistic expectations. Instead, we delivered an “answer” that looked precise but was brittle. 

Each of these experiences taught me that leadership in finance is less about finding the perfect solution and more about recognizing trade-offs early, setting the right expectations, and never losing sight of the end users : whether they are clients, staff, or board members. In professional services, I learned the cost of incremental fixes when structural changes were needed. In ed-tech, I learned the danger of chasing every metric and confusing reporting with insight. And across both, I learned that people will either amplify or blunt the value of any system we implement. Technology, no matter how sophisticated, rarely solves a problem in isolation. It requires alignment with process, culture, and governance. 

In retrospect, I can see the outlines of what I would do differently today. I would start with a clear articulation of the business problem before committing resources. I would treat data and dashboards as decision tools, not vanity metrics. I would emphasize adoption as much as compliance in rolling out new systems. And most importantly, I would accept that some uncertainty is inevitable. The job of a CFO is not to eliminate ambiguity but to frame it in ways that make better decisions possible. These lessons, though sometimes costly at the time, have shaped how I now think about bias, audit trails, and the deeper question of trust not only in numbers, but in the systems that produce them. 

As artificial intelligence and machine learning embed themselves into the core of financial operations, from forecasting and fraud detection to procurement, credit modeling, and spend analytics, we see that there is a new responsibility that has landed squarely on the CFO’s desk. It is not just about budget allocation, ROI analysis, or enabling automation. It is about governing AI with integrity, ensuring that the systems we deploy are accurate, explainable, auditable, and aligned with the ethical standards expected of a strategic finance function. 

The finance office has long been the custodian of trust in the enterprise. From Sarbanes-Oxley compliance to internal controls and audit readiness, the CFO has historically been the chief architect of transparency. In an AI-enabled world, that same mindset must now be applied to algorithms. Because while AI may process faster and see more variables, it is still shaped by the data it consumes, the assumptions it embeds, and the blind spots of its creators. 

The job of the CFO is to ensure that the AI the organization relies on does not just scale efficiency but also preserves trust. 

Why This Matters Now 

AI is no longer experimental in finance. It is running core operations. Models are estimating reserves, flagging anomalies in transactions, scoring supplier risk, and suggesting budget reallocations. These are high-stakes activities. And yet, many of the algorithms involved are developed in silos, without clear audit trails, explainability frameworks, or oversight protocols. Left unchecked, these systems can encode bias, drift from original intent, or even expose the company to regulatory and reputational risk. 

Just as no CFO would accept a financial model without version control or assumptions disclosure, no AI system should operate without transparency and controls. And as regulators from the SEC to the EU turn their attention to algorithmic governance, the cost of ignoring these principles will only grow. 

Bias: The Silent Threat to Decision Quality 

Bias in AI is not always nefarious, but it is always consequential. Models trained on historical data will often replicate the inequities and errors of the past. A procurement model might favor suppliers with longer histories, inadvertently disadvantaging newer or more diverse vendors. A cash forecasting model might underweight emerging markets due to sparse data, distorting global liquidity visibility. 

As CFO, your role is to interrogate the data lineage of AI models. Where does the data come from? Is it representative? Has it been cleaned? Are there embedded proxies that may unintentionally reinforce bias? 

Ethical AI governance starts with bias testing as a routine practice just as we test assumptions in financial models. Bias does not always show up in outcomes. Sometimes it shows up in what the model fails to consider. A CFO-led governance program should include: 

  • Regular fairness audits 
  • Benchmarking against alternative models 
  • Diverse data sampling 
  • Cross-functional model review teams 

Auditability: Controls in the Age of Code 

Finance has long relied on audit trails: pursuing who changed what, when, and why. In the AI world, those trails must extend to model code, training data, and inference logic. A finance AI model that recommends accrual levels, flags expenses, or reallocates budgets must be reproducible and explainable. 

The audit trail must cover: 

  • Model version and deployment dates 
  • Training datasets used 
  • Assumptions and feature engineering choices 
  • Parameters, thresholds, and override logic 
  • Human approval checkpoints 

The CFO should champion the establishment of an AI model registry, like a chart of accounts or financial control matrix. This ensures that every deployed algorithm is cataloged, owned, reviewed, and subject to internal audit. 

Algorithmic Trust: Building the Foundation 

Trust in AI does not come from accuracy alone. It comes from transparency, oversight, and alignment with company values. Finance is uniquely positioned to lead here: not only because it has the discipline of control but also because it understands the cost of trust erosion. 

To build algorithmic trust, CFOs should drive: 

  1. Cross-functional AI Governance Councils 

 
Include representatives from finance, IT, legal, compliance, and operations. Define principles for AI use, review high-impact models, and create escalation pathways. 

  1. Model Explainability Requirements 

 
Ensure that all AI used in finance can explain its outputs in plain language. If a forecast changes, the team should know what variables drove the shift and be able to trace them. 

  1. Embedded Ethics Review in Model Lifecycle 

 
Introduce ethical checks at key points in model development before deployment, at retraining, and at major upgrades. 

  1. Real-Time Monitoring and Overrides 

 
Just as you monitor P&L variances, monitor AI behavior. Set thresholds for intervention and allow for human override when business context matters more than math. 

The CFO as AI Ethics Officer 

It may not be in the formal job description yet, but the CFO is increasingly the de facto ethics officer for AI in finance. Why? Because finance touches every process, holds the keys to internal controls, and speaks the language of accountability. CFOs are also the ones boards and auditors turn to when asking, “Can we trust these numbers?” 

In that sense, ensuring ethical AI is not a new responsibility, it is a natural extension of the role. 

Boards will want assurance that: 

  • AI systems used in budgeting, forecasting, or risk scoring are explainable 
  • Finance algorithms meet auditability standards 
  • AI deployment is aligned with ESG and governance frameworks 
  • Data privacy and security risks are mitigated 
  • Talent is being trained to manage human-machine collaboration responsibly 

And investors will increasingly view ethical AI governance as part of broader sustainable enterprise value. It is not just as a tech issue, but as a proxy for management quality. 

In Closing 

AI in finance is powerful. It can speed up analysis, flag risks faster, and enable decisions at scale. But with that power comes responsibility. The CFO must ensure that algorithms serve the enterprise, and not silently distort it. 

Bias must be tested, audit trails enforced, and trust built intentionally and not assumed. The goal is not to slow down innovation, but to steer it. To make AI a tool of strategic clarity and not a source of silent risk.
